Four Visual Tools for Collaborative Problem-Solving

Complex problems can sometimes overwhelm your team if they’re only tackled through conversation. Adding a visual component can make problem-solving easier: it gives structure to the discussion, reduces ambiguity, and encourages collaboration. All you need is a whiteboard to help your team find the next solution.
Mind Map
You’ve likely made a mind map before, and they’re great for showing connections between ideas. However, many people don’t realize that mind maps have a Part 2. After the initial brain dump, you can get creativity flowing by combining the ideas that are far apart on the map. For example, combining a thought from the first “layer” of the map with a thought in the third layer. This is a form of lateral thinking, where you put two seemingly unrelated thoughts together; innovation can come from unexpected associations.

Affinity Diagram
This tool is suited for capturing brainstorming information and sorting it into common themes. It’s often done with sticky notes: the team writes their ideas on the notes, with one idea per note, and sticks them to a board. Once the team has finished writing down their thoughts, the sticky notes are organized into categories. Finding similarities and grouping these data points helps reveal systemic issues that aren’t always obvious.

For example, let’s say a team is trying to understand why employees aren’t reading company documentation and policies. Reflecting on conversations they’ve had with staff, the team brainstorms several ideas on sticky notes. Upon organizing these notes into an affinity diagram, they notice the following themes: searchability issues, outdated file names, duplicate versions, and poor folder structure. The random complaints from staff now look like solvable problems.
Fishbone Diagram
A fishbone diagram, also known as an Ishikawa diagram, is a highly structured way of exploring the root causes of problems. The head of the fishbone is the problem, and along the “skeleton” are categories of possible causes.
For example, let’s say a factory is trying to figure out why they’re having so much unplanned downtime. The weather has been extremely cold lately, which impacts the machines, so everyone assumes that is the root cause of the downtime.
However, a fishbone diagram asks us to examine a problem from multiple angles based on a set of predetermined categories, or cognitive prompts. In our example, we know the weather is bad, but could there also be an issue with the factory’s processes or employees? If the team got together and made a fishbone diagram, it would look something like this:

This approach is useful for when a team might be making assumptions about the root cause of a problem. A traditional fishbone diagram has six standardized categories known as the six M’s: machine, method, material, manpower, measurement, and mother nature. You can default to these for systematic brainstorming, or you can create your own.
Impact-Effort Matrix
This tool helps your team decide which solutions to proceed with when they have a few options. The matrix is a 2x2 grid that evaluates an idea’s impact versus the effort it takes to implement. For example, after the fishbone diagram revealed multiple causes for equipment downtime at the factory, the team maps out their options in this matrix:

Visual Tools, Shared Understanding
